The tech lead who gets the squad delivering

Every squad has someone who writes code. Not every squad has someone who makes sure the right code gets written, the right way, at the right pace. That is the tech lead’s job. In software factories serving large banks and payment companies, the difference between a squad that delivers and one that just keeps busy usually has less to do with the team’s average seniority and more with the quality of that technical leadership.

Owner of technical decisions

The tech lead does not have to make every decision, but has to make sure decisions get made, recorded and followed. Architecture, library choices, testing strategy, handling technical debt: every choice has a cost and a consequence. A good tech lead explains the why, listens to the team and decides when the discussion stops adding value.

The team’s shield

Priority changes mid-sprint, side requests, meetings with no agenda: all of this reaches the squad every day. Part of the tech lead’s job is filtering. It is not about saying no to the business, but about making requests go through the right flow, so the team can focus and finish what it started.

Bridge to the business

The tech lead translates in both directions. They bring the team the context of the problem, not just the task. And they bring the Product Owner and managers the risks, the alternatives and the technical costs in language they understand. When that bridge works, the business trusts the estimates and the team understands why it is building what it builds.

Standards and code review

  • Explicit standards: coding conventions, definition of done and security practices written down and accessible, not stored in one person’s head.
  • Code review as teaching: reviews exist to improve the code and spread knowledge, not to show who knows more. Objective comments, with context.
  • Automation first: whatever the CI pipeline can check on its own should not consume human review time.

Growing people

A tech lead also measures success by how much the team grows. Delegating challenging work, pairing with newcomers and giving frequent feedback build the next leaders and reduce dependence on a single person.

A good tech lead is not the best programmer on the team. It is the person who makes the whole team program better.

The traps of the role

  • Becoming the bottleneck: if every decision and every merge depends on the tech lead, the squad moves at the pace of one person.
  • Only coding: retreating into code as a refuge and dropping alignment, reviews and support for the team.
  • Only managing: drifting so far from the code that technical decisions lose grounding and credibility fades.

The balance is not fixed: it shifts with the project phase and the team’s maturity. But the goal is always the same: a squad that delivers with quality, predictably, and does not stop when the tech lead goes on vacation.
